But what\u2019s often overlooked is the depth of <\/span><b>business design<\/b><span style=\"font-weight: 400;\"> and the financial rigor that goes into making such collaborations investable, sustainable, and strategically sound.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">While leading the creation of a fintech startup inside one of Portugal\u2019s largest banks, I wasn\u2019t just building a product, I was building a <\/span><b>business from the ground up<\/b><span style=\"font-weight: 400;\">. That meant defining not only the user flows and feature set but the <\/span><b>entire business model architecture<\/b><span style=\"font-weight: 400;\">, validated through data and experimentation.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">We started with an <\/span><b>intersection of product discovery and business modeling<\/b><span style=\"font-weight: 400;\">. The initial idea, a financial platform tailored for freelancers, was assessed from both a desirability and feasibility lens. But to get board buy-in, the work had to go deeper.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">We built a full business plan with:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>TAM \/ SAM \/ SOM modeling<\/b><span style=\"font-weight: 400;\">: Based on national statistics, market reports, and proprietary user research, we estimated a Total Addressable Market of over 200,000 freelancers. Using segmentation and targeting criteria, we forecasted a Serviceable Obtainable Market of 15% within 3 years.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Revenue Streams<\/b><span style=\"font-weight: 400;\">: We modeled multiple monetization paths &#8211; subscription fees, interchange fees from card usage, revenue share from integrated accounting tools, and even embedded lending, each validated through user testing and partner negotiations.<\/span><span style=\"font-weight: 400;\"><br \/>\n<\/span><b>Operational and Capital Costs (OPEX &amp; CAPEX)<\/b><span style=\"font-weight: 400;\">: Our plan included detailed projections of product development, compliance, customer acquisition, support, and integration costs, mapped across the product lifecycle. CAPEX included upfront licensing and integrations (e.g., KYC, AML tech), while OPEX factored in growth-stage hiring and support infrastructure.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>P&amp;L Simulation<\/b><span style=\"font-weight: 400;\">: We built a 3-year forecast with quarterly granularity, showing EBITDA, burn rate, break-even point, and a target of \u20ac25M NPV. These figures weren\u2019t idealistic\u2014they were grounded in real behavior, unit economics, and acquisition costs, refined through early experiments.<\/span><\/li>\n<\/ul>\n<h3><b>Validation Before Modeling<\/b><\/h3>\n<p><span style=\"font-weight: 400;\">Our philosophy was simple: <\/span><b>never model something you haven\u2019t tested<\/b><span style=\"font-weight: 400;\">.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Before locking assumptions into Excel, we validated:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Willingness to Pay (WTP)<\/b><span style=\"font-weight: 400;\"> through pricing interviews and landing page experiments.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Customer acquisition cost (CAC)<\/b><span style=\"font-weight: 400;\"> with small-scale paid media tests.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Retention &amp; feature preference<\/b><span style=\"font-weight: 400;\"> via concierge MVPs and usage analytics.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Where data was missing, we turned to <\/span><b>benchmarking and reverse-engineered<\/b><span style=\"font-weight: 400;\"> competitor metrics using startup teardown reports, regulatory filings, and partner input.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">We didn\u2019t stop at revenue. We tested cost drivers too, using pilots to understand onboarding time, customer support load, and conversion rates per channel.<\/span><\/p>\n<h3><b>When Presenting to the Board\/investors, Speak Their Language<\/b><\/h3>\n<p><span style=\"font-weight: 400;\">For the board and investment committee, we framed the plan not as a startup pitch, but as a <\/span><b>strategic business initiative<\/b><span style=\"font-weight: 400;\">:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">How the venture aligned with the bank\u2019s underserved segments.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">How it could reduce customer churn and expand wallet share.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">What the risks were &#8211; and what mitigation plans were in place.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Why this needed to be a standalone venture vs. an internal feature.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Everything we presented had to <\/span><b>feel real and operational<\/b><span style=\"font-weight: 400;\">, not theoretical. That\u2019s what builds trust.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Corporate venture building isn\u2019t about creating a shiny prototype or a PowerPoint full of buzzwords. It\u2019s about <\/span><b>building investable, executable, and scalable businesses<\/b><span style=\"font-weight: 400;\"> that create strategic and financial returns.
